I don't just run campaigns. I build the teams that run them.

What started as a curiosity for creativity and human behaviour turned into building the engines that scale brands. I came up through multimedia and photography, studied psychology and brand management, and ended up working in the space between all three — understanding why people pay attention, then building teams and systems that turn that attention into revenue.

Today I lead business and the social media department at Haris&Co., one of South India's fastest-growing marketing divisions. I grew a 10-person team into a 45+ specialist unit, opened up the UAE market, and built the four-layer structure, automation and operating systems that let us deliver for 115+ brands without the wheels coming off.

How do you scale a social media marketing team from 10 to 45+ people?
Start with a four-layer hierarchy — heads, team leads, specialists, juniors — and assign clear ownership for each client. Hire ahead of growth, not after it, and align team targets to people's personal WHYs, not just management goals. Standardise onboarding, SOPs, and weekly check-ins early. The cap on growth isn't talent supply, it's the systems that hold the team together when nobody has time to think.

What does a four-layer leadership hierarchy look like in a marketing team?
Layer one is leadership (Head of Business, Head of Social, Head of Production). Layer two is service heads or team leads owning a vertical (content, creative, strategy, production). Layer three is senior specialists — strategists, writers, designers, DOPs. Layer four is execution — coordinators, juniors, interns. Each layer has decision rights and an escalation path. The structure means a 45-person team can deliver for 115+ brands without anyone waiting on the founder.

How do you generate organic leads through ManyChat and DM automation?
Start with a content piece that promises something the user wants in DM — a price list, a quote, a checklist. Trigger an automated DM flow that qualifies the lead in 3–4 questions (intent, location, urgency, budget). Pre-filter low-intent leads, route hot leads to the team, send reminders to silent ones. Done right, this generates thousands of qualified leads a month with zero manual effort and lifts conversion materially over inbound forms.

What's the ROI of marketing automation for small and mid-sized brands?
For a service business — dental, education, real estate — a well-built ManyChat + AI lead system commonly contributes ₹8–10L per month in attributable revenue at a fraction of paid-ads cost. The bigger win is operational: automated qualification cuts manual follow-up time by 60–80%, so the same team handles 3–4× the volume. The number to watch isn't cost-per-lead, it's cost-per-qualified-lead — automation collapses that.

How do you expand a marketing agency from India into the UAE / GCC market?
Three things matter. One: build a local creator and casting network before you need it — UAE casting can take weeks without one. Two: standardise tools and SOPs across regions so the India HQ can run UAE delivery seamlessly. Three: lead with founder-led sales for the first six months. Most agencies fail in the GCC because they assume India playbooks transfer; they don't fully. Local context, language, and pace are different.

Why should marketing agencies plan around collections, not invoices?
Invoices are a vanity metric. Operations run on cash, not promises. When only a portion of clients pay on time, you carry the workload of many with the cashflow of a few — and that gap is where agencies quietly start cutting corners or stretching the team. Real growth is what you collect, not what you bill. Fix your collections, then scale.

What KPIs matter most for a social media department?
Inside the department: organic reach, video watch time, engagement rate, follower growth, and qualified leads from DMs. Outside: client retention rate (target sub-industry-benchmark churn), revenue per client, and average order value. Avoid vanity metrics like total impressions in isolation — they read well in reports and lie about business impact. Pair every reach number with a retention or conversion number.

How do you produce 750+ videos a month for multiple brands?
A production system, not a production team. Centralised booking (Zoho Bookings) where strategists upload scripts, cast, location and props. Automated calendar coordination so 4+ shoots can run in parallel without overlap. A creator network (1,000+ across India and GCC) and an automated casting dashboard that matches profiles to briefs. The output looks like magic; the inputs are SOPs, integrations, and disciplined planning.

How do you grow a brand from 800 to 60,000 followers organically?
Three levers, used together. Moment marketing — reactive content on cultural moments your audience is already watching. Relatable scenario reels — characters, problems, payoffs your audience recognises. And hyperlocal hooks — language and references no one outside the region would use. Amend Dental went from 800 to 60K and expanded from one clinic to five using exactly this mix, with a paid layer only on the best-performing organic pieces.

What does effective influencer marketing look like in 2026?
Stop chasing follower counts. Build creator networks segmented by category, region, language and rate band — then match the brand to the creator the brand's actual customers already trust. Track conversions, not impressions, with unique links or DM triggers per creator. The right micro-creator in the right context outperforms a celebrity slot at a tenth of the cost, every time.

What's the right tech stack for a 45-person marketing team?
Project management on Zoho Projects with custom workflows per service. Bookings and resource scheduling on Zoho Bookings. Automation across ManyChat, Make, and Zapier connecting socials, sheets, and CRM. AI layer on OpenAI for chatbots and lead qualification. Meta Business Suite for cross-platform publishing. Cheap, integrated, and proven to scale past 100 clients — there's no need to pay enterprise prices for an agency under 200 people.

How do you reduce client churn in a marketing agency?
Churn is a service problem, not a sales problem. Three things work. First, single point of contact per client with full context. Second, monthly business-impact reviews not deliverables reviews — talk leads, revenue, and pipeline, not posts. Third, treat acknowledged mistakes as the moment to deepen trust, not deflect. Done well, this keeps churn well below industry benchmarks and turns retainers into multi-year relationships.
